I like this idea too, but how can it work in the dialogue? I find that I’ll say things sort of above game somewhere in the middle of a fight hinting at a piece of this. A BBEG would be easier than a regular bad. What’s a RBEG hype man look like in practice? I think for random enemies, you could go by rumors, mission briefings from quest-givers, or even evidence in an adventuring location! A pile of dust with a fresh sword and helm matching the dungeon's defenses could show that the boss has a short temper and disintegrated a minion.
