I like making D&D villains have an aspect of a hero that went too far. Maybe a paladin who followed their tenets so strictly that they allowed others to die or a bard so narcissistic he killed his competition, a Warlock so devoted that they refused to see the evil in their patron But, I need to remind myself there are truly evil people in this world and they do know they are evil. There is no depth there and that makes for a chilling antagonist as well. This unrelatable, common villain who has no sad story. They just don't care.

I've almost exclusively played villains in D&D, but they are not hostile towards their own party. That dynamic between good and evil and learning mutual respect has a lot of chemistry in the right group.
